Role Swapping & Acquiring Mechanism (within a working group)

WHAT

  • Role swapping - You exchange your role with another member. After swapping, you stop doing your old role and take on the new one.
  • Role acquiring - You take on an extra role while keeping your current role. You are responsible for all roles you hold.

WHEN THIS APPLIES

  1. Personal fit - You or your team feel another role suits your skills/strengths/capacity better.
  2. Member(s) drop out - A role is left empty, and you can acquire their role.

❌ If you are overloaded, ask for a Supporter instead of swapping role.

SWAPPING AND ACQUIRING GUIDE 

I. Before Swapping or Acquiring

  1. Check your capacity - Make sure you have the time and skills (or willingness to learn) for the new role.
  2. Talk it out
    • Discuss with the person you want to swap role with, or
    • Discuss with the current role holder if they need a supporter, or
    • In case someone drops without notice, discuss with the team.

Please be respectful to each other while discussing!

  1. Submit a support ticket on Discord’s [channel name]

    Ticket template:

    • Current role - What you are currently responsible for
    • Why you want the change
    • When it should start
    • Future role - What you’ll be responsible for after the change
    • Tag 2 DAO Facilitators and your working group
  2. Wait for comments - Leave at least 48 hours for DAO members and Kambria’s coordinators to give feedback.

II. During Swapping or Acquiring

  • Step 1: Confirm agreement – Both parties confirm publicly in the thread of the submitted ticket.
  • Step 2: Plan the handover – You make a list of tasks, files, and contacts to pass on.
  • Step 3: Transition period – The old role holder gives support for 1–2 weeks if needed.

Rule #1: Only move to the next step if the previous step is completed successfully.

Rule #2: The Role Swapping or Acquiring is only considered successful if Step 3 is successful. 

III. After Swapping or Acquiring

If it works well (after 2–4 weeks): Kambria updates new Roles in Tracking Spreadsheet.

If it doesn’t work

  • If you want to swap but cannot. You must hold the current role but can ask someone to be your Supporter.
  • If you want to acquire but cannot. You can be someone else's Supporter.

 

Group Swapping

Group swapping means a member moves from one working group to another. 

We do not recommend changing working groups because:

  1. Disrupt carefully balanced teams - Groups are formed to balance skills, experience, and time commitment so changes may disrupt that balance.
  2. Rebuild efficiency & trust from scratch - Staying with your original group allows trust, communication, and workflows to strengthen over time.
  3. Affect project timeline - Moving to a new group requires extra onboarding time. Swapping may also cause delays or duplicated work, slowing down both the member and the group.
  4. Affect commitment to group goals - Switching may divert focus from the shared objectives you agreed to at the start.
